Allcargo expanded its domestic network from 21 to 71 locations after restructuring

A four-tier hub system and synchronised routing took Allcargo's Indian express network from 21 to 71 locations across nearly all of India's GDP.

What was changed

In November 2025, Allcargo Logistics announced it had expanded its domestic operational network from 21 to 71 locations following the approval of its restructuring plan. The company operates Domestic Supply Chain businesses, Express Distribution and Consultative Logistics, and said the expanded footprint covers geographies accounting for nearly 100% of India's GDP.

The reorganisation introduced a four-tier structure for its transshipment centres — Platinum, Gold, Silver and Bronze — graded by daily tonnage handling capacity, to support planning and freight movement across North, South, East and West India.

Allcargo said the expanded network would let it reach smaller cities and regional markets, and that revised routing and synchronised network flows were expected to reduce turnaround time across both business segments. Managing Director and CEO Ketan Kulkarni framed the transformation as driven by synergies between the express and consultative logistics businesses, promising faster turnaround, deeper market penetration and a consistently superior customer experience.

Why it worked

The expansion was sequenced on a restructuring approval, so the network redesign rode on a corporate structure that had just been untangled.

Tiering transshipment hubs by tonnage is a concrete mechanism, not a slogan — it tells planners exactly which nodes handle what volume.

Going from 21 to 71 locations in one step shows the reach decision was made as a network redesign rather than a slow accumulation of branches.

What can be applied

Network reach is a tiering problem: grading hubs by daily tonnage lets one network serve metros and small towns without pretending both need the same infrastructure.

Aftermath

The network expansion was announced as complete, with the company expecting reduced turnaround times and deeper penetration into smaller cities; no measured post-change turnaround or revenue figures were given in the source. The change followed the approval of Allcargo's restructuring plan earlier in 2025.
