Hasbro's supply chain overhaul drove $100M of savings and record-low aged inventory

New planning and forecasting capabilities, design-for-cost SKUs and logistics discipline turned the toy maker's supply chain into its savings engine.

What was changed

Through 2023 and into 2024, Hasbro rebuilt how it plans and moves product. CFO Gina Goetter told analysts the company implemented a major inventory overhaul during 2023 that benefited Q4 2023, building 'new capabilities within planning and forecasting to ensure that inventory levels, both owned and retail, remain within the desired threshold.' By August 2024 she reported aged inventory at 'historic lows' and credited enhanced end-to-end planning with helping determine where to source inventory against actual customer demand.

The savings were quantified: in Q3 2023, CEO Chris Cocks said the revamped supply chain alone was driving roughly $100 million of the year's expected savings, with logistics and production costs down to the mid-single digits. The next targets were procurement and manufacturing. To reduce complexity, Hasbro focused on efficient SKUs and designing out cost — including a lower-cost Jenga built on a 'fresh design for cost model' the company set about replicating across its production line.

In July 2024 Hasbro promoted Stephanie Beal to chief supply chain officer, and Goetter credited the company's 'major wins' that quarter in part to the elevated supply chain function. Despite shrinking backlog, management committed to keeping 'suitable inventory levels to support sell-through for the holidays' — the planning capability built for the downturn aimed straight at the peak season.

Why it worked

Toys are forecasts: overproducing the wrong SKU strands aged inventory, so planning and forecasting upgrades attack the largest waste first

Design-for-cost compounds — a cheaper Jenga design becomes a template applied across the production line, unlike one-off supplier haggling

Logistics costs were the 2023 lever and procurement/manufacturing the 2024 lever, sequencing the program where savings were fastest

Elevating supply chain to a C-suite role (Beal) locked the operating gains into the org chart

What can be applied

When demand turns, the supply chain is the fastest self-help: planning discipline, cheaper SKU designs and logistics costs deliver savings no marketing push can match.

Aftermath

As of August 2024, Hasbro reported the planning overhaul holding inventory at historic lows while preserving holiday sell-through stock; the company did not detail its end-to-end planning changes beyond earnings-call disclosures, declining Supply Chain Dive's request for comment.
