Dutch fired its $50k-a-month agency for an AI-powered in-house team — CAC down 20%
Vet telehealth Dutch replaced its agency with an AI-heavy in-house marketing team, lifting creative output 10x and cutting customer acquisition cost 20%.
What was changed
Fortune reported on 25 July 2026 that Joe Spector, cofounder of Hims & Hers, runs Dutch, a 24/7 veterinary telehealth service he launched on 1 July 2021 after an emergency vet scramble for his corgi Eddie ended in a $2,000 bill. Dutch charges a flat $100 a year covering up to five pets, operates in 35 states, up from eight at launch, and counts more than 100,000 active members, according to the company; it raised $20 million in early 2022 in a round led by Forerunner Ventures.
Late in 2025 Dutch was paying an outside agency roughly $50,000 a month to produce five pieces of creative — about $10,000 apiece. Spector called that expensive and limiting, since marketing a new product is largely testing to see what resonates. So he fired the agency and replaced it with an in-house marketing team leaning heavily on AI tools, producing everything from static ads to fully animated and live-action commercials. Dutch now puts out about 50 pieces of content a month internally — a 10x jump that he estimates would cost roughly half a million dollars a month through an agency.
According to the company, since the new team's first full month Dutch has cut its customer acquisition cost by 20% — comparing January 2026, before the team started, with April — and grew its audience 20% month over month from February to March; Meta's share of ad spend rose from about 5% to roughly a quarter. Dutch also uses AI on the measurement side, for A/B testing, brand-lift studies and search strategy. Spector credits the people over the software and aims to move the brand upstream from emergency searches to brand awareness, with former Olympic skater Tara Lipinski as ambassador.
Why it worked
At about $10,000 per piece, agency creative was too expensive for the testing volume an unknown category needs.
Pet owners often do not know virtual vet care exists, so growth depends on testing many messages, not five a month.
AI generation made marginal content cheap enough for a small in-house team to outproduce the agency 10x.
The equivalent agency volume — roughly $500,000 a month — was unaffordable at Dutch's stage.

Aftermath
Dutch marked its fifth anniversary in July 2026 and, per the company, revenue grew 5.5x from 2022 to 2023, 2.2x from 2023 to 2024 and 1.8x from 2024 to 2025, though it declined to share current revenue or valuation. The in-house team's first results — lower CAC and faster audience growth — are company-reported. Spector's next push is brand awareness, so owners think of Dutch before the crisis hits.
