Nongfu Spring was established on 26 September 1996 as Xin'anjiang Yangshengtang Drinking Water (later Zhejiang Qiandaohu), and its namesake spring-water brand launched in 1997 from the Qiandao Lake reservoir. On 24 April 2000, Zhong Shanshan stopped producing purified water altogether and repositioned the company around 'natural water' — with the advertising line that outlived every rival: 'we don't produce water, we are nature's porters'.

The switch triggered the industry's most public fight. In June 2000, a coalition of 69 purified-water companies from 19 provinces — led by Wahaha — counter-campaigned against Nongfu and even petitioned regulators; the 'water war' became national news and, per the company, its best advertising. Nongfu meanwhile locked up ten spring sources (Emeishan, Changbai and others) that competitors could not replicate, and by 2012 it had become China's No.1 bottled-water brand by share — a position it held for eight straight years.

The 2020 listing monetized the moat: priced at the top of the range (HK$21.5) on 8 September 2020, the IPO raised about HK$8.3 billion with 707,500 subscribers, oversubscription of 1,147.3x and HK$677.7 billion of frozen funds — the largest frozen-money event in Hong Kong history. Shares opened +85.12% at HK$39.8 for a HK$445.3 billion market cap; Zhong held 84.4%. By 2024 revenue reached ¥42.9B (+0.5%) with ¥12.1B net profit, although packaging-water sales dipped 21.3% to ¥15.95B even as its tea-drinks line grew 32% to ¥16.75B.

China's bottled-water leader since 2012: HK$445B day-one cap at the 2020 IPO (HK's biggest frozen-money event), ¥42.9B revenue in 2024.

Making 'natural' a claim nobody could copy turned a commodity into a brand: the 2000 controversy converted industry opposition into the loudest campaign in Chinese drinks history.

Vertical integration into sources and logistics — ten long-term spring sites — created scarcity legitimacy: a moat measured in geography rather than ads.

When your product is a commodity, take a side in a public fight: industry counterattacks become your marketing budget, and geography (sources, sites) beats chemistry as a brand moat.

Nongfu Spring remained China's bottled-water share leader through 2024 (Ipsos/consulting counts had it near 26% of packaging water), though that year brought an unusual dip: packaging-water revenue fell 21.3% to ¥15.95B under a public-opinion storm, offset by tea drinks (+32.3%) and other lines. Its 2024 revenue was ¥42.9B (+0.5%) with ¥12.1B net profit, and the 2020 IPO had briefly made Zhong Shanshan China's richest man.
