What was changed
Yatsen was founded in 2016 in Guangzhou by Jinfeng Huang (ex-P&G, Harvard Business School alum) with two Sun Yat-sen University classmates; the Perfect Diary brand launched in March 2017. Its playbook was digital-native DTC plus social media: heavy influencer marketing on Xiaohongshu (2018 on), Douyin and WeChat private traffic, at ~¥80 average price points against 'big-brand equivalents' made in the same ODM factories. The flywheel peaked fast: first brand past ¥100M on Tmall's Double 11 in 2018 and 2019, category #1 in Tmall beauty GMV in 2019, and 2019 revenue of RMB3.03B (+377%).
The 19 November 2020 NYSE IPO priced at $10.50/ADS (58.75M ADSs, net proceeds ~$577M), opened at $17.61 and closed +75.24% at $18.40 — a ~$12.2B market cap on a ~$7B pricing. The stock peaked near $25.47 in February 2021 (~$16B market cap), then unwound with the growth multiple: by March 2022 it traded at $0.677 (~$427M, -97%) and below $300M in 2024. The accounting told the same story: 2021 net loss RMB1.55B, 2022 RMB0.82B, with marketing spend peaking at 68.6% of revenue in 2021.
Management's answer was a structural pivot, not a discount: from 2020–21 it bought into skincare — Galénic (2020), DR.WU China (2021), EVE LOM (2021, RMB965M cash), EANTiM (2021) — then from 2022 ran cost discipline: closed loss-making stores, cut marketing (¥4.01B → ¥2.23B), shut Abby's Choice (2023). Skincare rose from 3.8% of revenue to 41% (2024) and 53% (2025); gross margin climbed from 66.8% to 78.2%. Q4 2024 printed the first non-GAAP profitable quarter; FY2025 delivered the first non-GAAP annual profit (¥8.4M), with Q4 2025 GAAP also positive.
What it achieved
Skincare from 3.8% to 53% of revenue, gross margin from 66.8% to 78.2%, marketing spend ¥4.01B → ¥2.23B — and the first non-GAAP annual profit (FY2025).
Why it worked
Growth-multiple stocks die when the multiple does: DTC traffic was a flow, not a moat — factory-equivalent products had thin loyalty, so the 2021 slowdown repriced the whole story -97%.
The pivot bought economics, not narrative: skincare raised gross margin to 78.2% while absolute marketing spend fell 44%, converting the same revenue base into the first non-GAAP profit.
What can be applied
A DTC brand's growth is a flow, not a franchise: when the multiple compresses, the fix is structural — higher-margin categories, cost discipline — not discounting. Judge the turn by GAAP thresholds.
Aftermath
By mid-2026 the turn is visible: FY2025 revenue rebounded to ¥4.3B (+26.7%) with the first non-GAAP annual profit (¥8.4M) and Q4 2025 GAAP positive — though Q1 2026 swung back to a GAAP loss (-¥62M) on reinvestment in Douyin and brand. Skincare is now 53% of revenue (56.2% in Q1 2026), gross margin 80.2%. The EVE LOM and Galénic assets bought in 2021 are being integrated into premium skincare, while Perfect Diary was repositioned upmarket. The -97% round-trip became the company's operating discipline; the question is whether skincare economics can grow from here.
