What was changed
BİM (Birleşik Mağazalar) opened its first 21 stores in 1995, importing the German hard-discount formula of Aldi and Lidl into a market that had never seen it. Stores were small, listing only about 1,000 stock-keeping units; décor was sparse and service stripped. BİM also created Turkey's first private label, Dost Süt, in 1997, and ran a cash-first operation — credit cards were accepted only from 2002. Its aisles were deliberately aimed at low-income neighbourhoods where every lira of inflation hurt.
The discipline compounded into scale. BİM expanded counter-cyclically — 87 new stores during the 2001 crisis year — reached its 1,000th store in 2004, and listed in July 2005, offering 44.12% of equity on the Istanbul exchange. By 2008 it ran 2,285 stores. International expansion began with Morocco in April 2009 and Egypt in April 2013, and the FİLE discount format launched in March 2015, when turnover reached TL 17.4 billion (+21%) with private labels at about 70% of the mix.
By end-2024 BİM operated 13,583 stores (12,089 in Turkey, 789 in Morocco, 418 in Egypt, 287 under FİLE) with TMS29-adjusted net sales of TL 680.1 billion, roughly US$14.8 billion — and the company claims the largest share of organized retail in Turkey. A year later the network had grown to 14,473 stores and TL 721.1 billion in net sales.
What it achieved
21 stores in 1995 became 13,583 by end-2024 (Turkey, Morocco, Egypt) with TL 680B net sales — Turkey's largest retailer, private labels ~70% of the mix.
Why it worked
Copy what the model says no to: fewer SKUs, thinner stores, stripped service — savings become prices, prices become traffic; profit comes from operating discipline, not margin.
Private labels created the supply-side edge: by making Turkey's first store brands, BİM bypassed brand owners' pricing power and could re-price its shelves daily with inflation.
What can be applied
Stealing a retail model works when you steal its refusals — assortment, décor, service — not its shelves; hard discount is a cost structure that converts discipline into price into traffic.
Aftermath
End-2025, BİM ran 14,473 stores (Turkey 12,751, Morocco 933, Egypt 445, FİLE 344) with TL 721.1B net sales and TL 19.2B capex per its integrated annual report. The founding family remains majority owner and the stock still trades on Borsa Istanbul. BİM's three-decade run proved that Aldi-style hard discount can scale far beyond western Europe's mature markets.
