By 2021–22 Chili's, Brinker International's flagship casual-dining chain, was losing traffic and margin as inflation and a bloated, hard-to-execute menu strained its kitchens. In June 2022 Brinker hired Kevin Hochman, a Procter & Gamble brand manager turned KFC US president, as CEO. He scrapped low-margin complexity — cutting menu items and SKUs, killing the It's Just Wings virtual brand's prep stations — and reinvested in staffing, food quality and restaurant repairs.

On that operational base Hochman re-launched advertising around the '$10.99 3 for Me' bundle, positioned as a better value than fast food, and returned Chili's to TV. Midway through 2024 the Triple Dipper appetizer went viral on TikTok 'cheese pull' videos, doubling that business; the operational investment meant new young guests had a good experience and returned. Same-store sales surged 31% in the October–December 2024 quarter, a third straight double-digit quarter.

For fiscal 2025 (ended June 2025) Brinker reported total revenues of $5.38 billion, up 22%, with Chili's company-owned comparable sales up 25.3% on 16% traffic growth, and net income of $383 million versus $155 million a year earlier. Average unit volumes reached $4.2 million, up from $3.6 million, and Brinker's market value roughly tripled from about $1.3 billion to over $6 billion during the turnaround.

Fiscal 2025 revenue rose 22% to $5.38B, Chili's comparable sales +25.3% on +16% traffic, and net income more than doubled to $383M.

Hochman sequenced operations first — simpler menu, better staffing and equipment — so the restaurants could actually serve the demand marketing created.

The 3 for Me value platform directly attacked fast-food pricing just as inflation-weary consumers were trading down.

The viral Triple Dipper moment was converted into retention because guest-experience scores improved even as traffic rose.

A focused media plan (live sports, TV) rebuilt brand relevance efficiently rather than outspending rivals.

Gains were traffic-led (+16%) rather than price-led, making the growth more durable.

Fix operations before marketing: a simpler menu and better-staffed restaurants made the value message credible, so viral demand converted into lasting traffic instead of a boom-bust spike.

Analysts called it one of the best restaurant turnarounds ever; Hochman was named Restaurant Business's 2025 Restaurant Leader of the Year. Chili's kept posting double-digit comps into fiscal 2025 (including +31% in the March 2025 quarter), began reimaging roughly 200 restaurants, and Brinker started exporting the playbook to its lagging Maggiano's chain while rivals like Applebee's copied the value-combo tactic.
