Harsh Mariwala turned his family's Bombay Oil trading business into Marico, the Indian consumer giant behind Parachute coconut oil and Saffola. Unlike most Indian promoters, he had long argued that ownership and management should be separated: he professionalised the board early and publicly said his children would not automatically run the company.

In March 2014 Marico announced that Saugata Gupta — who had joined as head of marketing in 2004 and become India CEO in 2007 — would take over as managing director and CEO from 1 April 2014. Mariwala, then 63, continued as chairman. All business heads and group functions moved to report to Gupta, making the transfer of operating control real rather than ceremonial.

The handover held. Gupta ran Marico for the next decade, expanding foods and premium personal care beyond the two legacy oil brands, and in 2025 the board re-appointed him MD & CEO through March 2028 — while Mariwala's continuation on the board was explicitly as a non-executive director. The founder became the mentor, not the shadow MD.

A professional MD ran Parachute-and-Saffola maker Marico for a decade-plus; the board extended Gupta to 2028 while Mariwala stayed a non-executive chairman.

Mariwala decided early that Marico would be run by professionals, with family in governance roles.

Gupta was a ten-year insider, so the successor knew the brands and the culture before taking the title.

All business heads reporting to the new MD made the transfer of operating power complete on day one.

Staying on as non-executive chairman let Mariwala mentor without undercutting his successor.

Founder succession sticks when the founder really steps back: keep the chairman's seat and the culture, surrender the operating title, and let the successor be re-appointed on his own record.

By 2025 Marico was still extending Gupta's mandate — a two-year term through March 2028 — with Mariwala remaining founder-chairman in a non-executive capacity. The 2014 move is now cited in India as a model for promoter-to-professional succession in family-controlled consumer companies.
