What was changed
Newcrest, Australia's biggest gold miner, had just finished paying for Cadia East and the Lihir plant expansion when gold fell sharply in April 2013. On 7 June 2013 the company announced it would 'manage for the best cash outcome rather than maximum production': capital spending was cut, the highest-cost ounces were stripped from the production plan, cost programs were accelerated, and the final dividend was scrapped. The year-end accounts carried A$6,229m of impairments, write-downs and restructuring charges, producing a statutory loss of A$5,778m.
A scandal compounded the crisis: Newcrest was found to have selectively briefed analysts before that announcement, and in June 2014 the Federal Court declared a breach of continuous-disclosure law, with A$1.2m in penalties. Leadership turned over almost completely. CEO Neville Nicolau left in June 2013 and CFO Greg Robinson stepped up; chairman Don Mercer retired in December 2013, succeeded by Peter Hay; in January 2014 Sandeep Biswas was recruited as chief operating officer and became CEO on 4 July 2014.
FY14 brought a second statutory loss of about A$2.2bn — mostly a Lihir impairment — with underlying profit of A$432m, gearing of 33.8 per cent and no dividends. The numbers turned in FY15 under Biswas's company-wide improvement program, called Edge, which pushed safety, operational discipline and cash: statutory profit swung to A$546m, underlying profit rose to A$515m, and free cash flow surged 717 per cent to A$1,086m, cutting net debt by US$819m. In FY16 the board restored dividends after net debt fell a further 27 per cent to US$2.1bn, roughly half its peak.
The chairman's 2016 letter described Newcrest as one of the world's lowest-cost gold producers, with all sites led by Cadia and Lihir generating positive free cash flow before tax, despite lower realised gold and copper prices and unplanned interruptions at Gosowong and Cadia. The turnaround, in the board's words, rested on the operational discipline and efforts applied over two years rather than on any recovery in the gold price.
What it achieved
Statutory result swung from a A$5,778m loss (FY13) to a A$546m profit (FY15); free cash flow hit A$1,086m, up 717%; net debt halved from US$4bn to US$2.1bn by June 2016.
Why it worked
The 7 June 2013 pivot attacked what management could control — cost, capital and product mix — instead of betting on a gold price recovery that no one could time.
High-cost ounces were worth mining only while prices were high; removing them from the plan raised margins immediately and stopped cash draining into unsaleable production.
The Edge program made cash generation the shared metric across sites, so the FY15 cash surge came from operational discipline rather than accounting adjustments.
Cadia East and Lihir, the projects that had absorbed the capital, entered their highest-margin years just as discipline took hold, so existing assets funded the recovery.
Restoring the dividend only after net debt had halved protected the balance sheet from a second gold-price shock, and the board said so explicitly in the FY16 letter.
What can be applied
When prices collapse, stop maximising output and manage for cash: cut the highest-cost ounces, defer capital, and let operational discipline rebuild the balance sheet.
Aftermath
The rebuilt Newcrest kept compounding: Cadia became one of the world's lowest-cost gold-copper mines and the company later went on to acquire Canadian peer Pretium and to merge with Newmont in 2023. The recovery was shadowed by six workplace fatalities across FY15 and FY16, which the board called completely unacceptable and answered with a safety transformation plan rather than cost measures. The 2013 disclosure scandal also left a permanent mark: investor-relations practices were rebuilt around the independent review by Maurice Newman, and continuous disclosure became a board-level metric.
