What was changed
Papa John's spent 2018 and 2019 digging out from a founder scandal that had crushed sales and franchises. In 2019 it cut the founder loose, brought in a new CEO and began rebuilding the brand around delivery, value and marketing.
That positioning was already in place when the pandemic hit in 2020. With dining rooms closed, pizza delivery and pickup became the default way to eat, and Papa John's was set up to serve it.
In Q2 2020 North America same-store sales rose a record 28% versus a year earlier. The chain added over 3 million new customers on digital channels alone, most of its orders were placed digitally, and its third-party delivery transactions doubled versus the prior quarter.
CEO Rob Lynch estimated about half the quarter's growth came from the company's own strategy and the rest from pandemic behaviour. The company kept raising marketing spend on campaigns featuring brand ambassador Shaquille O'Neal, and that strategy kept growth going through the year.
What it achieved
North America same-store sales rose a record 28% in Q2 2020 and 17.6% for the year, adding 3M new digital customers.
Why it worked
Delivery and pickup were the only channels that worked when dining rooms closed, and Papa John's was built around them.
New marketing and a repaired brand brought back lapsed customers who had left during the founder scandal.
Its loyalty program and app let it keep the new customers it signed during the surge.
The franchisee network was rebuilt under a friendlier contract, so operators could fund the turnaround.
What can be applied
A damaged brand can be rebuilt by doubling down on channel and value, not by trying to be everything again.
Aftermath
Papa John's came out of 2020 with a bigger base of digital customers and a healthier franchise network, though growth normalised sharply the next year as the pandemic boost faded. The episode showed a brand can recover on channel and value rather than only on product change.
