What was changed
In June 2022 Mukesh Ambani, the 65-year-old chairman of Reliance Industries, made way for his eldest child Akash to become chairman of Reliance Jio Infocomm, India's largest wireless carrier. Weeks later, at the company's AGM in August, daughter Isha took the chair of Reliance Retail and youngest son Anant was named head of the group's new energy business. Each of the three children received an operating pillar of the $217 billion conglomerate, while Ambani said he had no plans to retire and would 'continue to give hands-on leadership as before.'
The structure was deliberate. Reporting on the moves noted that Ambani's favoured framework shared elements with the Walton family's arrangement at Walmart, designed to allow an orderly transfer of one of the world's largest private fortunes. The stakes were personal as well as commercial: the previous generation's succession fight had split Reliance in two in 2005, and observers noted the plan was built to avert the feuds that have torn wealthy clans apart. An IIM Ahmedabad professor who has studied family businesses called it 'a well-planned succession' that ensured continuity.
The appointments were backed by operational track records rather than birth order alone. Akash and Isha had been directors of their units and part of the team that negotiated Meta's investment of almost $6 billion in Jio Platforms; Isha had started Reliance's fashion e-commerce portal Ajio in 2016 and helped bring in investors such as KKR and General Atlantic at valuations around $62 billion for Retail. Anant had sat on the Jio Platforms board for over two years and joined Reliance Retail's board before taking charge of the new energy push, spending most of his time at the Jamnagar complex.
What it achieved
A $217 billion empire got a mapped succession: Akash chairs Jio, Isha chairs Retail, Anant heads New Energy, while Mukesh keeps hands-on leadership of the parent.
Why it worked
Each heir received an operating business with its own revenue line and board — Jio, Retail, New Energy — rather than an honorific title at the parent.
The plan was staged publicly at shareholder meetings, converting a private family matter into a market-visible commitment that removed succession speculation.
Mukesh Ambani's own family history — the 2005 split of Reliance between the brothers after a public feud — made anti-feud design an explicit business priority.
The founder kept the RIL chairmanship and hands-on control, so the children could run units while the group retained a single ultimate decision-maker during the transition.
What can be applied
Succession in a founder-led group is architecture, not announcement: give each heir an operating business, stage it publicly, and keep the founder supervising while the pieces learn to run.
Aftermath
Mukesh Ambani stayed chairman of Reliance Industries with hands-on leadership while the three children ran their pillars, and the arrangement was read as one of the largest wealth transfers in recent times, modelled loosely on the Walton family's Walmart framework. For a business community that has watched Indian family groups fracture in court, the 2022 staging — separate chairs, public AGM announcements, and a founder who stayed on top — became a reference point for how a first-generation conglomerate can hand over without a split.
