What was changed
When the pandemic locked down Southeast Asia, Sea Limited was uniquely positioned: its Garena gaming arm had spent years localizing titles for emerging-market phones, and Free Fire - the world's most downloaded mobile game in 2020 for the second year running, with over 100 million peak daily users - was generating $3.2 billion of gaming revenue and more than $2 billion in divisional profit.
Rather than banking that cash, Sea poured it into Shopee during the crisis: free shipping, cash back and reduced seller commissions. Shopee lost $1.3 billion in 2020, but orders rose 130% to 2.8 billion and revenue 160% to $2.2 billion, and for the first time it overtook Alibaba-owned Lazada as the region's most popular e-commerce site. The same playbook pushed ShopeePay past Grab's and GoTo's wallets in Indonesia within a year.
The contrast with rivals was stark. Grab and GoTo, hit by the ride-hailing downturn and unprofitable, had to raise round after round from private investors. Sea topped up with a $1 billion convertible sale in May 2020 and a $3 billion secondary offering in December, and by mid-2021 held $5.7 billion in cash. Its stock rose from about $45 pre-Covid to over $280, making it, at roughly $147 billion, the most valuable company in Southeast Asia.
What it achieved
Shopee orders rose 130% to 2.8B and revenue 160% to $2.2B in 2020, overtaking Lazada; Free Fire hit 100M peak daily users; Sea's stock went from $45 to over $280
Why it worked
Garena's pandemic profits gave Sea the luxury of spending through the downturn while ride-hailing-led rivals hoarded cash.
Free Fire's audience doubled as an acquisition funnel: gamers were steered to Shopee with shared payments and cheap in-game currency.
Mobile-first engineering tuned for mid-range devices fit exactly the market lockdowns pushed online in 2020.
Sea raised $4 billion in equity and convertibles while its stock was hot, extending the subsidy war beyond rivals' endurance.
What can be applied
A profit engine in one business is a war chest in another: with cash-generating units you can buy share through a downturn that forces venture-funded rivals to retreat and raise.
Aftermath
Sea exited 2020 as Southeast Asia's most valuable company, with Shopee extending into food delivery - its Vietnamese service overtook Grab in 2020 - and Brazil, where Free Fire was already the top mobile game. Management began testing how much spending was actually needed, keeping Taiwan's market leadership while cutting shipping subsidies and raising seller commissions, and built Sea Capital and the Phoenix Labs acquisition to reduce dependence on Free Fire's shelf life.
