What was changed
Trendyol was founded in 2010 by Demet Mutlu as an online fashion retailer and grew into the MENA region's mobile-commerce leader — but Turkey's e-commerce was still just 5.3% of retail. In August 2018 Alibaba took a controlling interest for $728 million in cash (per its own investor-relations statement) at a valuation of at least $750 million — Alibaba's entry ticket into Turkey.
The reset transferred rails, not just money: Alibaba applied its China-scale playbook — logistics (Trendyol Express last-mile, Trendyol Go couriers), app ecosystem, merchant digitization and patient capital. A further $350M in April 2021 lifted Alibaba to 86.5% at ~$9.4B; then a diluted $1.5B round (Aug 2021, General Atlantic, SoftBank Vision Fund 2, Gulf funds) priced the company at $16.5B — Turkey's first decacorn. Customers doubled to 19.3M in 2020; GMV grew ~20x in three years; and by 2021 Trendyol held ~34% of Turkish e-commerce (vs Hepsiburada's 11%).
International became the second engine: a European site serving 27 countries (2020), Germany (1M+ customers in a year), Azerbaijan via a Pasha Holdings JV (2023, 1.3M customers and 6.3M orders), Eastern Europe from Q1 2024, and a Gulf push (Riyadh and Dubai bases, $1B+ Gulf GMV, 80% from Saudi Arabia). By 2024 Trendyol ran ~2M daily orders in Turkey, ~20% of revenue came from abroad, and Alibaba's stake stood near 70%, with an IPO targeted before 2030.
What it achieved
Alibaba's $728M became a Turkish decacorn: 34% of national e-commerce (2021), ~20x GMV in three years, a $1.5B round at $16.5B — 70% Alibaba control into 2024.
Why it worked
Control beats minority: Alibaba bought the operator's seat, not just a stake — then injected what a local startup could not fund: logistics rails, merchant digitization and capital for a 20x GMV run.
A crowded-money round diluted Alibaba to 70% but validated the platform at $16.5B — the sequence was textbook: buy control cheap, prove the machine, let outsiders pay up.
What can be applied
For a market leader stuck below its potential, the fastest reset is a majority owner who brings operating rails — logistics, tech, digitization — not just cash: capability with control compounds
Aftermath
Trendyol ended 2024 as Turkey's e-commerce king — ~2M daily orders at home, $1B+ Gulf GMV, ~20% of revenue international — with Alibaba at ~70% and an IPO targeted before 2030. Its playbook (local site plus Gulf and Eastern-Europe expansion) is Alibaba's template for emerging-market platforms.
