What was changed
Trent was formed in 1998 with the proceeds of Tata's Lakme sale, and Westside (same year) built a premium image — ₹2,000-plus tickets in tier-1 malls — yet averaged about seven new stores a year and failed to move downmarket: in the company's own framing, price was the blocker. By FY2018 Westside was 96% of Trent's revenue and Zudio just 2.2%.
The pivot began in FY2017 when Zudio piloted inside Star supermarkets, and its first standalone stores opened in FY2018. The formula: everything under ₹999; 100% private-label with a fast-fashion refresh of about 15 days (learned through the Zara joint venture); a FOCO model where franchisees fund the capex (₹3–4 crore per store) while Trent operates; no discounts, no online channel, no advertising; and a deliberately low 35–40% gross margin traded for roughly industry-2x sales per square foot (₹16,300).
The trajectory: 7 stores and $12M in 2018 → 352 by FY2023 → 545 stores across 164 cities (FY2024) → 765 including two UAE units (FY2025), with revenue crossing $1 billion and one-third of Trent's total. Group results: FY2024 revenue ₹12,375cr (+50%, net ₹1,477cr); FY2025 ₹18,141cr (+38%, PBT ₹2,030cr); the stock gained ~260% in the twelve months to October 2024 — and Reliance's Yousta, ABFRL's Style-Up and Shoppers Stop's InTune all launched me-too formats within five years.
What it achieved
From ₹12M (2018) to $1B+ annual revenue: 765 Zudio stores by FY2025 and Trent's FY25 revenue of ₹18,141cr (+38%) — copycats arrived within five years.
Why it worked
The single price anchor — everything ₹999 — created instant pricing mental availability, while private-label sourcing kept margins sustainable: trust in the price replaced the need for discounts.
FOCO inverted the expansion-capital problem: franchisees fund the stores, Trent brings the operating standard — store count doubled while capital stayed with partners.
What can be applied
Mature conglomerates can find a second act below their premium line: pilot inside an existing store, prove unit economics, then let partners fund the rollout — own label, single price anchor.
Aftermath
Zudio closed FY2025 with 765 stores (1,043 Trent fashion stores across brands) and crossed $1B revenue; Trent's FY25 revenue was ₹18,141cr (+38%) with PBT ₹2,030cr. Competitors — Reliance Yousta, ABFRL Style-Up, Shoppers Stop InTune — copied the format within five years, turning the blue ocean into a contested one.
