Japan's post-bubble recession hit bottom in 1997-2000, as Yamaichi Securities and Hokkaido Takushoku Bank collapsed and consumers stopped spending. Into that slump Uniqlo launched its fleece assault: outdoor-brand fleece outerwear normally cost ¥10,000 or more, and Uniqlo sold it at ¥1,900, turning a niche material into a national craze.

The November 1998 Harajuku store saw shoppers grab fleece off the shelves as fast as staff could stock them. Sales of the item rose from about 2 million units to 8.5 million in 1999, and in the 2000-01 autumn-winter season Uniqlo sold 26 million fleece garments across 51 colors, with ads starring famous musicians.

By December 2000 the Los Angeles Times reported Uniqlo had doubled sales and multiplied profit fivefold in a year, to $2.1 billion and $310.9 million, with 29 million T-shirts sold in one summer and a stock price that quadrupled in 18 months. Founder Tadashi Yanai's "chic cheap" formula — quality basics at half the price of American chains — was credited with out-Gapping the Gap.

Fleece jackets at ¥1,900 against a ¥10,000-plus norm; 26M fleece sold in 2000-01; sales doubled to $2.1B and profit quintupled in a year.

¥1,900 fleece undercut outdoor brands by more than 80%, creating demand where rivals saw none.

The SPA model — designing, manufacturing and selling in-house — removed middlemen and funded the low price.

Rising quality kept customers coming back, turning a discount stunt into a durable brand.

In a deflationary slump, radical low pricing on decent quality can create a mass market where cautious rivals only retrench.

The fleece boom made Uniqlo Japan's defining retail success of the deflation era and forced established apparel chains to restructure their own supply chains. Fast Retailing then took the same model abroad, eventually becoming one of the world's largest clothing retailers — but the 1998-2000 fleece wave is where the formula was proven.
