Royal Enfield, India's storied motorcycle marque, had stagnated for about two decades — a tiny player that analysts said was 'almost literally shutting down shop before Eicher took over.'

Siddhartha Lal, managing director from 2006-07, bet on heritage: the Bullet and Classic stayed at the center, but the brand was repositioned as a lifestyle object with premium pricing and waiting lists.

Sales took off: about 50,000 units in 2010, 75,000 in 2011, 113,000 in 2012, then 192,000 by September 2014 with a 300,000-unit full-year target — volumes growing sixfold in four years.

By 2018-19 Royal Enfield sold 822,724 motorcycles, an 18-fold rise from the 32,612 units of 2006-07.

Two-wheeler volumes rose from 32,612 units in 2006-07 to 822,724 in 2018-19 (609,403 in 2020-21), with 112,000 sold in 2012 alone, up 47% from 76,000 in 2011.

Repositioning from commuter transport to lifestyle made premium pricing and waiting lists acceptable.

Keeping the classic Bullet and Classic designs protected the brand's authenticity.

Deliberately slow capacity expansion sustained exclusivity and word of mouth.

A heritage brand with a cult following can be rebuilt by changing its meaning — from transport to lifestyle — while keeping the product almost untouched; long waiting lists became part of the appeal.

Royal Enfield expanded into more than 40 export markets and moved upmarket with the 650 Twins; international revenue more than doubled to ₹831 crore in 2019-20. Eicher's stock multiplied as motorcycles became the group's profit engine, and the brand kept its cult status into the 2020s.
